: Fractional CFO: Cost or Investment?
If a fractional CFO doesn’t pay for itself in about 90 days, you shouldn’t keep it. That’s a high bar, but the math is simple and fair. Here’s a practical 3-line ROI check you can run before you hire.
Three lines, one decision
- Price effect (monthly): Sales × lift% × margin ÷ 12. Even a 1% realized price improvement at typical margins can matter quickly.
- AR/interest savings (monthly): (AR-days reduction ÷ 365 × Sales) × interest rate ÷ 12. Shrinking AR > 60 not only cuts risk, it reduces financing cost.
- Debt repricing (monthly): Debt × bps relief ÷ 10,000 ÷ 12. A modest repricing can cover a meaningful share of the fee.
Decision rule
If (1)+(2)+(3) > fee, proceed. If close, right-size scope to the strongest lever. If not close, do not proceed. This keeps you disciplined and ensures the engagement is an investment, not overhead.

What changes over time
